When we studied this 10 years ago ? what stuck out was it looked like a case where somebody decided they didn't want the movie made? and so took out the lead.
In reality, regardless of what is said now, Ledger failed to come even close to completing the scenes that were needed.

His friends took his role (in the underground scenes) to help the producer / director to complete it.
It was a labor of love for them, And the stars that took over his role are said to have asked for very little money.
